Most organisations that are failing already know something is wrong. What they lack is a name for it, and the difference between the two is usually the difference between a bad year and a bad decade. The symptom is visible from the beginning, in the margin that will not hold, the reform that stalls between design and execution, the asset that earns nothing, the department everybody complains about and nobody can fix. What is missing is the account of why, priced, evidenced, and stated plainly enough to act on.
That is the work I do. I go into an organisation and establish what is actually happening inside it, which is rarely what the reporting says and is often not what its own people believe. I look at the symptoms first and cost them, because a problem without a number attached is an opinion and will be treated as one. From there I find the causes, which are almost never located where the symptom appears, and then I set out what can be done about them, with each remedy priced against what it returns, so that the decision facing the board or the minister is a commercial one rather than a matter of persuasion.
The method does not vary much with the sector. I have used it in banking, oil and gas, shipping, mining, manufacturing, hospitality, public utilities and government, in Australia, the GCC, MENA, Europe and the United States, and it holds because institutions fail in a small number of ways regardless of what they produce. What varies is the evidence, and gathering it properly is most of the work.
Some of what I have done arrived as a mandate with defined terms of reference. Some of it came from holding an executive position and finding the problem in front of me, as a chief financial officer, as a chief training officer, as an adviser inside a ministry across six successive administrations. The distinction matters less than clients expect. A diagnosis is worth something only if somebody can act on it, and I have spent as much time on the implementation side of that line as on the analytical one.
